What off-the-shelf gets right
It is live this week, it costs a subscription rather than a project, and somebody else maintains it. For a common problem solved the common way — a website chat widget, a scheduling assistant, a help-desk add-on — that combination is very hard to beat, and building instead is usually a decision to spend money proving a point.
Where the ceiling shows up
The limits appear at the edges: an integration the vendor does not offer, a workflow that does not fit their model of your business, data residency their plan will not satisfy, or per-seat pricing that stops making sense at your volume.
The tell is customisation effort. When your team spends more time working around the tool than working with it, the tool has become the constraint rather than the solution.
What custom actually buys
Control over the knowledge, the workflow, the data, and the roadmap. The assistant follows your process rather than a generic one, connects to the systems you actually run, and scales on your cost curve instead of a per-seat one.
It also buys ownership. The source, the prompts, the integrations, and the data are yours, which matters when a vendor changes pricing, changes direction, or disappears.
A reasonable sequence
Start with the tool. Learn what your users ask, where it falls short, and which integration you keep wishing for — that is free research, and it produces a far better specification than a planning workshop would.
Then build the narrow thing the tool cannot do, and keep the tool for everything else. The choice is rarely all or nothing, and treating it as such is what produces both the abandoned build and the outgrown subscription.
